Example · Learning and Development Manager

Courses are getting cheap to build. The L&D (learning and development) manager who can show what training changed is the one whose budget survives.

36 of your 40 hours still need you

Will AI cut my L&D budget?

By our task-by-task count, 36 of a typical 40-hour week as a learning and development manager still need a person. Tools could already take about 4 hours. L&D is one of the first places companies cut when money is tight, and that was true long before AI. Training Journal reported in March 2026 that L&D redundancies rose again in 2025.

Managers now average 12.1 direct reports, up from 10.9 a year earlier (Gallup, January 2026), and every merged team leaves fewer seats like yours. Meanwhile authoring tools convert a policy document into a draft course, which makes your team's output look smaller on a headcount slide.

Most of what makes your seat worth having sits in the least exposed work: the needs conversation with a business leader, leadership development, the annual plan, and the people on your team. About 64% of your week sits there. The risk to you is the budget line and the seat count. An L&D manager with a measured result, a running AI upskilling program and a smaller, sharper team is the one who keeps the function when HR is reorganized again.

The hard truth

Managers are leading bigger teams with less time to train them.

Companies have fewer managers, and each one leads more people. A program that asks for a full day away may no longer get booked.

What you can doBuild short manager programs that fit inside a working week, like feedback practice and coaching guides. Measure one change in team results and report it each quarter.

What stays yours

Needs analysis with business leaders

This takes context. A sales VP asks for a negotiation course when the real problem is a pricing policy. Hearing that takes knowledge of the business that is not written down.

Leadership and manager development

This rests on relationships and context. Cohorts, coaching and the call on who is ready for a bigger role depend on months of watching people work.

The learning strategy and the budget defense

You hold this accountability informally. HR leadership wants one name next to the plan and the spend. A model can draft the plan, but it does not sit across from finance.

Stakeholder work with HR partners and executives

This takes context. You need to know which executive will back a program and which one will pull their people out.

Leading the L&D team

This depends on relationships and accountability. Hiring, workload calls and coaching your designers through new tools are yours.

What's the next role for an L&D manager?

Plan A is your best move inside the work you do now. Most sessions in the 13-week plan build toward it.

  1. A

Own workforce AI capability for the company

Ready in about 3 months for the evidence, and the next budget cycle for the scope

    Why it fits

Why you. Companies are asking HR to own AI upskilling, and you are the person in HR who designs programs for adults.

The gap. You have no measured result or adoption baseline yet, and the mandate often has no budget.

The trade-off. If adoption settles, the program may fold back into ordinary L&D, and you will have built the case that L&D can run on fewer people.

Other moves that fit

These are also good bets in this field. Read them if Plan A doesn't suit you.

  1. AI enablement and adoption lead

Ready in about 3 to 6 months

    Why it fits

Why you. These postings ask for 3 to 5 years in L&D, change management or enablement, which you likely have. ActivTrak, Curriculum Associates, Jacobs, Section and Slalom posted versions of this role between February and June 2026.

The gap. These roles often sit in IT, operations or a transformation office, and they want evidence of adoption across teams, not course completions.

The trade-off. The work is often tied to one rollout, and several of those postings have closed.

  2. Leadership or talent development lead

Ready in 6 to 12 months

    Why it fits

Why you. Leadership programs are your most protected work, and some companies split them out from general training.

The gap. You need a record of promotion or retention results from your program.

The trade-off. Fewer of these seats exist, and the work is a common target when a company stops growing.

What's a plan B for learning leaders?

Plan B is a job AI is creating that these skills already fit. One session a week in the plan trains you for it, so it is ready if your job shrinks or you want a change.

BPlan B, picked for this role

AI enablement and adoption lead

You already run needs analysis, champion networks and adoption tracking, which is the daily work of leading AI adoption across a company.

Other options

  • AI tutoring and learning designer

Designing learning for adults carries straight into shaping how an AI tutor teaches, practices with people and knows when to hand off.

  • AI value and ROI analyst

Proving a program changed a business number is the same work as setting AI baselines and reporting what to keep, grow or stop.

In your own plan you can switch to any of the 47 roles.

The first two weeks

The first 2 of 13 weeks. Each week has three sessions of 30, 45 and 30 minutes, plus one 40-minute Plan B session. Each session ends with something you can show. By week 13 you'll have two impact ledgers with before-and-after charts, a one-page memo asking to own AI upskilling, and an AI adoption playbook for a sample team.

  1. Week 1: Measure your week
    What you do
    • ALog how you spend your time for one week. Sort each hour under a task on your Pathcast task list.
    • AList every training program you run. For each one, write its cost, who it serves and the one business number it should move.
    • AWrite down the last three questions from finance or your boss that you could not answer.
    • BTake the first half of AI Fluency, Anthropic's free course on working well with AI.
  2. Week 2: Start your impact ledgers
    What you do
    • APick the two programs with the biggest spend. For each one, write the business number it should move.
    • AEmail your HR analytics or finance partner. Ask what data you are allowed to use for each program.
    • AStart an impact ledger, a one-page record for each program. List the cost, the audience, the target number and the before and after results.
    • BFinish AI Fluency and pass its final assessment.

Risks beyond AI: highBudget and delayering risk

L&D budgets are among the first cut when a company tightens, and HR reorganizations fold learning teams into talent or HR operations. Tools that build courses faster make the team look smaller on paper. That risk outranks the AI one for your seat.

Where this could be wrong
  • We assumed a mid-size company with a central L&D team. In a small company, you may be L&D alone, and content production is a much bigger part of your week.
  • If AI tools get good at measuring learning transfer from work data, measuring impact becomes highly exposed, and the analysis advantage in this plan narrows.
  • AI upskilling work could grow into its own function or vanish into IT. We scored it with low confidence for that reason.
  • We could not confirm the survey behind HR Executive's "96%" headline. If it holds, the risk of senior L&D seats being cut is higher than we scored.

This is an example. Your plan uses your own week.
