Clients still hire agents at near-record rates, and deal volume decides how many of those agents make a living.

Is real estate agent a dying career?

By our task-by-task count, 35 of a typical 40-hour week as a real estate agent still need a person. Tools could already take about 5 hours. Buyers and sellers keep choosing a person for this. The November 2025 profile from NAR, the National Association of Realtors, found 88% of buyers and 91% of sellers used an agent, the sellers' figure tied for the highest on record.

AI now writes your listing copy and answers the 11 p.m. inquiry, but it mostly takes over the typing. About 54% of your week is the pricing talk, the negotiation and the advice you answer for under your license, and those need a person who owes the client a duty.

Your bigger risk sits outside the model. Existing-home sales ran at a 3.99 million annual pace in September 2026, mortgage rates are back near 7%, and NAR's 2026 Member Profile puts the median agent with two years or less at 2 sides (a side is one buyer or seller in a closed deal) and $8,000 in gross income for 2025. This plan builds the two things that carry an agent through a slow market: a sphere, the people who know you, that sends you deals, and a local pricing record nobody else has.

The hard truth

Your first two years will likely pay very little.

The typical Realtor with two years or less in the business earned about $8,000 from real estate in 2025. Most new agents need savings or another income to get through the start.

What you can doSave six to twelve months of expenses or keep a part-time job. Join a team or brokerage that gives new agents leads and mentoring.

What stays yours

The buyer consultation and the written buyer agreement

Since August 17, 2024, agents working with buyers need a written agreement before touring. It is a contract with you by name, and it starts the relationship.

Negotiating the offer, the inspection and the repair list

You owe your client fiduciary duties under your license, and the agent across the table is a person with a mood and a deadline.

Advising from contract to close

Disclosure duties, deadlines and the "should we walk away" call attach to your license and your broker's.

Showings, previews and open houses

Someone has to unlock the door, notice the water stain and read the buyer's face in the kitchen.

Your sphere and past clients

Clients pick agents they know or were referred to. That trust is built in person, in ways a portal bot can't match.

How can a real estate agent use AI to grow?

Plan A is your best move inside the work you do now. Most sessions in the 13-week plan build toward it.

  1. A

    Own a micro-market and a sphere

Ready in about 90 days to have it running, and 12 to 24 months for referrals to carry you

    Why it fits

Why you. Your sphere probably sent you most of your deals already, and you know at least one area well.

The gap. You need a system. Most newer agents have no clean sphere list, no regular touch and no proof of pricing skill.

The trade-off. It is slow. The first quarter costs evenings and earns little, and it does not protect you from a frozen market. It makes you the agent people call when the market thaws.

Other moves that fit

These are also good bets in this field. Read them if Plan A doesn't suit you.

  1. Join a team as a buyer's agent or showing partner

Ready in about 60 to 90 days

    Why it fits

Why you. Team-based agents reported a median of 32 sides in 2025 against 9 for individual agents (NAR 2026 Member Profile). Volume teaches negotiation faster than anything else.

The gap. You need evidence that you convert. Team leads want response time, show rate and close rate.

The trade-off. Splits are often around half, the team lead owns the leads and the relationships, and teams are among the first to replace inside sales calls with AI. Your seat depends on the team's lead flow.

  2. Build a plan B alongside the license: team lead systems or paid AI training

Ready in about 3 to 6 months

    Why it fits

Why you. You know how inquiries, follow-up and fair-housing rules actually work in practice.

The gap. You need a portfolio that shows you can write handoff rules and catch a bad answer.

The trade-off. Contract work is irregular and ends with the project. Team operations seats are few and tied to the same sales volume as everything else.

What's a plan B for real estate agents?

Plan B is a job AI is creating that these skills already fit. One session a week in the plan trains you for it, so it is ready if your job shrinks or you want a change.

BPlan B, picked for this role

Real estate team AI and lead-systems lead

You already know what an agent may and may not say to a stranger at 11 p.m., which is exactly what an inquiry assistant's rules have to encode.

Other options

  • Expert AI trainer (contract)

Your license and your deals let you catch an AI answer on contingencies, disclosures or agency that would cost a client money.

  • Fractional AI consultant for small businesses

You already run a one-person business on referrals, and small offices like lenders, inspectors and property managers in your network are your first clients.

In your own plan you can switch to any of the 47 roles.

The first two weeks

The first 2 of 13 weeks. Three sessions a week of 60, 45 and 30 minutes, plus one 40-minute Plan B session. Fit them around showings, such as a weekday morning, a weekday evening and a weekend slot. By week 13 you'll have a pricing log with real sold prices, three market notes sent to your sphere, and a one-page track record you can share.

  1. Week 1: Measure your week
    What you do
    • ALog a full week of your time. Sort each hour into the tasks listed in this report.
    • AList every side you closed in the last 12 months, meaning each buyer or seller you represented. For each, write the gross commission, your split, fees and where the deal came from.
    • ACount everyone who knows you are a licensed agent.
    • BTake the first half of Anthropic's free AI Fluency: Framework & Foundations course. Use only made-up clients in any example.
  2. Week 2: Know your numbers
    What you do
    • AWork out what each closed side cost you by source. Include referral fees, ads, desk fees and your hours.
    • ACompare your fixed monthly costs with your cash on hand.
    • ARead your state's buyer agreement form and your brokerage's version. Note what you can negotiate: the term, the scope and the fee.
    • BFinish AI Fluency and pass its final assessment.

Risks beyond AI: highTransaction-volume risk

Turnover and mortgage rates set your income far more than any tool. Sales near 4 million a year, rates near 7% and a still-large agent count mean fewer sides per agent, and newer agents feel it first. Commission rates have held so far, but every buyer side now starts with a fee conversation.

Where this could be wrong
  • Market timing could swamp everything. If rates drop sharply in 2027, volume returns and this report reads too cautious. If a recession hits, even the sphere plan stalls.
  • The commission data we found runs through Q3 2025. Newer quarters may show compression we could not confirm.
  • One trade article claims about half of prospective buyers are considering skipping agents in 2026. We could not trace the survey. If buyers do go direct with AI help, the buyer consultation is less safe than we scored it.
  • Lead response might go further than we scored. If buyers come to prefer instant AI replies all the way to a tour, the relationship starts later and the first touch shrinks.

This is an example. Your plan uses your own week.
